The first thing that you need to do is as requested, apply for police certificates from all countries that you need to.
If you haven't done this yet, then you should get on with it as soon as possible.
If you have found out that it normally takes 6-8 months then have you asked if there is a way to fast track the application e.g. some countries allow you to specify the reason for the request, in other cases you can specify a date that you require the certificate for and hope that someone there will try there best for you.
Once you have tried your best to get all the police certificates, if you run out of time then some options will be possible, but first you must attempt to get them.
Definitely worth keeping as much evidence as possible that you have tried to get the required certificates e.g. copy of courier receipt etc.

We had a similiar issue getting police checks from Malawi as we had lived there within the 10 year time period. We did as Ian stated made the application and kept track of all the evidence to support this including emails etc.. and had email from embassy confirming our appliction. It was clear that we couldn't guarantee they would be in on time so we completed a 'statutory declaration' which was witnessed by a solicitor stating that we had no knowledge of criminal record etc along with reference from our employers at the time. This was done on the advice of our case officer. In the end our ITA was approved without these checks but this wasn't our country of birth and it was just within the 10 year period as we had actually left Malawi in 1998. There is a thread on here giving more detail if you try searching under police checks you should find it..
